In a van down by the river
I have sleep mode turned on right now and the phone automatically turned on silent mode when that happened but, the watch isn't going to silent mode as well, even thought the watch screen is off. I have share across devices turned on as well. If I forge to manually turn silent mode on, I won't have a silent alarm in the morning, which I want. What am I missing settings wise? Shouldn't the watch go silent as well ?

Do you have “mirror iPhone” turned on in focus?

Thanks for the reply. I am not seeing "mirror phone" option in the sleep mode focus.

edited to add: It is turned on.

Re-read your original post, when you say “silent alarm” on the morning you mean vibrate vs sound, right?
Is your alarm set on the watch or the phone?

You have to do it manually. I do it with my Personal “When Bedtime starts” automation. You gotta make a Waking up automation to turn it off.

Thanks for the reply. I figured that might be the case. It seems rather short-sighted of Apple not to silence the watch at the same time the phone is silenced.
