bulk folder rename

I need to search through and replace text ( change / to - ) in file AND folder names. I've tried several ways using automator and Filelist and Googled. I can do the file rename but it is not renaming folders. Im using 10.4. Does anyone know of a way or a utility that will allow me to search through a very larg number of files and replace text in file and folder names?
