HomePod Intercom only working on one iPhone

HomePod mini setup was easy and intercom works via Siri on my phone.

I invited my wife but intercom via Siri on her phone says “you do not have a HomePod”

Yet if she pushes the intercom button on HomeKit it works.

And we can’t get intercom to work at all on her Apple Watch.

Everything is updated, same Wifi etc.

What am I missing here?

Shot in the dark but if you got to the Home app, then home settings, there’s a tab for Intercom. Have you gone in there to make sure all the sliders are set to on?
