They've mentioned "couple of years" at least twice during today's keynote - original message from Tim when they announced AS transition was about two years. Managing inflated expectations? I wouldn't be surprised we see Mac Pro Intel refresh in 2022 ..

I agree, the transition probably won't complete until 2022-ish. Especially with Apple still selling the Intel Macs alongside the Apple Silicon macs.
 
Apple often underestimates and over-performs. I would expect Apple to announce they are ahead of their transition plan by the end of next year.
 
The fact that they are still selling Intel Macbook Pro 13s is possibly a sign that Apple is not fully ready. Also giving people more time to buy their last Intel mac if they need it for compatibility reasons.
 
With respect, I couldn’t disagree more. Apple won’t let this linger, it will make the transition slower as developers will have less incentive to be native on ASi. Not to mention Intel sales will be very poor on everything but the Mac Pro (which is likely a few percent of all Mac sales). I expect the transition to be complete by WWDC with second gen laptops on sale this time next year.

Agreed, Apple started the 2-year countdown clock in the summer. Developers who believe the "years to come" marketing line will be at a significant disadvantage when the curtain closes.
 
I think they will surprise. Imac's in Q1 2021 and New Mac Pro at WWDC in June. MacBook Pro 16 in May.
Honestly I don't believe in AS Mac Pro in 2021. They may announce it during WWDC but with availability in 2022. Too many technical constrains to solve for pro machines (support for multiple graphics, extensions, connectivity, etc) and too many Mac Pro users not ready to jump on AS yet.
 
They will probably want to rush the hardware out asap, but I think by "will take a few years", they mean the full transition to where they don't offer software to Intel Macs anymore. I can't see Apple selling an Intel mac 6 months from now... maybe I'll be wrong, but I think we'll see the hardware transition over fast, but obviously they can't just dump Intel and all the x86 software for a few years.
 
I think “a couple years” is really only to cover the Mac Pro.
I think everything will be transitioned over by the end of next year maybe other than Mac Pro
