When I upgraded to the X last year, I did it online and gave my old 7 Plus to a friend who paid for the remaining balance.

If I walk in to a store to upgrade to the Max, I can still keep my X and do the same, right? A friend wants to buy it and pay off the balance.

Also, would I be able to bring a 6 Plus for the recycle program during the upgrade or does that have to be online?

no... you now have to surrender your X to apple, unless you have fully paid off the 24 payments. Then you will be joining the IUP program as a "new" customer instead of a returning
 
We got our new phones sent to us but it says in the email if you don't return the old phones they just keep the payments going. I'm assuming you could do the same. Or just have them pay off the phone before you upgrade.

You basically start a new upgrade plan if you want payments to continue on old.
