i have apple care but just wondering if Apple actually replaces the glass black on the XS Max or do they just replace your phone in store

Technically, they are trained to replace the glass backing if necessary, but they can also replace the whole device if they so choose as well.

They will replace the phone. The camera bezel is anchored to the inside chassis of the phone and the glass is sandwiched between. Replacing the phone is much easier and insures the best chance for water resistance.
