You need to jailbreak in order to access the iOS file system. Also, I've been jailbreaking iPhones since it was possible and have experienced very few problems doing so.
 
After a jailbreak, use Winterboard to change themes and icons easily.

I love the customization options on a jailbroken phone...some are tacky, yes, and some are nice and clean.

This was my last screen on my 4S before upgrading to the 5. I rather think it's pretty classy. Can't wait for the 5 jailbreak to become available.

While I like the 5 better than the 4S, and I'm even getting along just fine without my jailbreak tweaks (so it was worth the upgrade to me), I do think the above looks much nicer than this, which is my current homescreen:

Give us the numbered, step by step process you are using to change to icon.

If you insist:
-plug iphone into the comp
-switch it off
-open RedSn0w 0.9.13dev4
-inside RedSn0w, press extra -> select ipws -> browse to ipsw downloaded from apple's site
-back -> jailbreak
-put phone in to dfu as instructed
-select install ssh then press next
-wait until it's done then put the phone back in dfu mode
-inside RedSn0w, press back -> just boot
-wait until it's done then start ifunbox
-go inside user applications and replace Icon@2x.png (I did only gmail to test this out) with another 114x114 png file
-close ifunbox and turn off phone
-restart it to see the same old app icon with no changes whatsoever.

But everytime I install winterboard, everything I download from cydia including cydia itself keep crashing down. I tried all method I can find but i still won't work.
