I was planning on keeping my iPhone 8 for about 4+ years when I first bought it new, like I kept my 5S for 4-5 years. However, that 5.4" 12 is going to be really hard to resist, especially if it's really $649.

Exactly how I feel. I don't care about the price, as I'm due for an upgrade from the X anyway. Especially with the X not having LTE band 12, it's really noticeable in data performance even compared to the newer Intel modems that have B12.I sure wish the 5.4” was going to be a Pro-model. Not looking forward to going from 5.8 to 6.1”, but I’ll still get the Pro since I have a sick obsession.

I want the better cameras, mmWave (it's already deployed near one of the buildings I frequented, until COVID-19), and the flat-edge design. I don't care as much about the LiDAR today, but I'll take it and see what they do with it in a few years.
And I'm willing to pay $999+ for all these features. I just want them in the 5.4" size.

these 4 models + SE + previous generations = way to too many available. It should be 3 choices. Small cheap phone, middle of the line & high end. simple.
💯My guess is the same too! But I feel it could be $549 since it will be $150 more from the SE and just $100 more for the iPhone 12.

I dont see any fragmentation. It may be a little messy now but I see Apple is step by step going towards this three tier model. I still thinks the Gap between $699 and $999 / $1099 is way too big. Kind of make Sense the top tier of Mid Stream to close the gap a little.
Just a note. The A13 in next / or this years's *entry level* iPhone will beat even the Qualcomm 865 is most of the test.
2020 iPhone SE is new small iPhone. 5.4" is not a small iPhone but 6.7" is definitely maxer. 6.1" in sweet spot.
You’re just looking at screen size, not overall body size. How will a 5.4” iPhone 11 compare in overall size to the 202 SE?
The 5.4" iPhone 12 is gonna be smaller than the 2020 iPhone SE.

The Pro models need to be starting at 128gb, in line with the recent iPad Pro storage bumps. I refuse to pay $1149 for a phone again, just to get more than 64gb.
If Apple sticks with the current capacities, I’ll downgrade to the "regular" 6.1, since it will finally have OLED (which is far more important to me than LiDAR), and pay only $749 to get 128gb.
OLED has also now be in the iPhone lineup for 3 years come this Fall, so it's time for it to be "mainstream". Apple can probably generate economy of scale advantages (the slowing economy probably gives it even more leverage for cheaper components) by moving the entire new iPhone line up to OLED.
